Most manufacturers already have SOPs. The problem usually isn’t the absence of documentation — it’s that the documentation is scattered across binders, shared drives, and PDF files with inconsistent versions, and nobody is fully confident they’re looking at the current one.

If that sounds familiar, you don’t necessarily need a from-scratch documentation project. You need a way to get your existing SOPs into a system that’s actually usable. Here’s a practical way to think about that move.

Signs your current SOP system is failing you

  • Outdated versions are still in circulation. A printed copy from three revisions ago is taped to a machine, and nobody’s sure if it’s still correct.
  • Workers guess or ask around rather than check the document. If checking the SOP is slower than asking a coworker, people will ask a coworker — and the SOP stops being the source of truth in practice, even if it still is on paper.
  • Audit prep turns into a scramble. When a customer or regulatory audit is announced, someone spends days tracking down the “real” current versions of every relevant procedure, because there’s no single system of record.
  • Nobody knows what changed, or when. A procedure gets updated on a shared drive with no version history — so there’s no way to tell what changed between the old way and the new way, or why.

If two or more of these are true for your plant, the underlying issue is the system, not any individual document.

What “digital SOP” actually means

It’s worth being precise here, because “we digitized our SOPs” often just means someone scanned paper documents into PDFs and uploaded them to a shared drive. That’s a real improvement over paper, but it isn’t a digital SOP system. A genuine digital SOP system has a few specific properties:

  • Searchable by content, not just filename. You can search for “hydraulic pressure check” and get the relevant section, not just a list of filenames you have to open one by one.
  • Versioned, with a clear current copy. There’s exactly one authoritative version at any time, with a visible history of what changed and when.
  • Structured enough to query, not just to read. The content is broken into steps, specs and conditions that a system — including an AI assistant — can retrieve accurately, rather than one long unstructured document.
  • Accessible where the work happens. Available on the floor via a tablet, kiosk or handheld, not only from an office desktop.

A PDF on a shared drive satisfies none of these beyond basic access. A true digital SOP system satisfies all four.

A realistic migration approach

Migrating everything at once is a common mistake — it takes too long, loses momentum, and delays any benefit. A staged approach works better in practice.

  1. Inventory what you have. List every SOP, work instruction and reference document currently in use, where it lives, and who owns it. This step alone usually surfaces documents nobody realized were duplicated or out of date.
  2. Digitize and OCR. For anything that only exists on paper or as a scanned image, convert it to searchable text. Optical character recognition (OCR) turns a scanned page into content a search system — or an AI assistant — can actually read and query, rather than treating it as an opaque image.
  3. Structure the content for search. Break long documents into discrete steps, specs and sections with clear labels, so a query returns the specific answer instead of an entire 40-page document.
  4. Pilot with one line or department. Choose a single, well-scoped area — one production line, one maintenance team — and get its documents fully migrated and in daily use before expanding further. This gives you real feedback on what’s actually useful, and something concrete to show the rest of the plant.
  5. Expand deliberately. Use what you learned in the pilot — what search terms people actually use, what formatting works, what’s missing — to migrate the next set of documents faster and better.

What to look for in a vendor or partner

If you’re bringing in outside help rather than building this internally, a few questions are worth asking directly:

Getting started

You don’t need to solve documentation for the whole plant on day one. Start with the line or process where outdated or hard-to-find SOPs are causing the most visible pain, and prove the approach there.
